First, an honest note about the matchup. In much of the country this comparison is heat pump versus oil, but heating oil is essentially absent from the Metroplex. The incumbent here is the natural gas furnace, usually paired with a separate AC condenser, with electric resistance heat in a meaningful minority of homes and apartments. So that is the comparison this guide runs: heat pump against gas furnace, heat pump against resistance heat, and the dual-fuel configuration that refuses to pick a side. The punchline is different from the northern version of this article, and more interesting: in Dallas, the cooling side of the machine does most of the deciding.
Why Cooling Decides the Dallas Comparison
A Metroplex home runs its compressor hard from May into October. Heating, by contrast, is a short season with a handful of genuinely cold snaps. That asymmetry rearranges the whole ledger. In a northern market, a heat pump must justify itself on heating economics alone. In Dallas, the machine you are evaluating is first and foremost your air conditioner, and the heating function comes along at a small increment.
That reframing matters because of what it does to the capital math. Nobody in DFW is deciding whether to have central cooling; the decision was made by the climate. So the fair comparison is never "heat pump versus keeping my money." It is "heat pump versus a new cooling-only condenser plus whatever I do about heat." Round One: Heat Pump vs Electric Resistance
This round is not close, and it is worth stating plainly for every DFW household heating with electric furnaces, baseboards, or the strip-heat coil inside an aging air handler. Electric resistance converts one unit of electricity into one unit of heat, by physics, always. A modern heat pump moving heat rather than making it delivers roughly two to three units of heat per unit of electricity across a typical Dallas winter, and mild Texas winter temperatures keep it in its efficient operating range for nearly all of its runtime.
Same fuel, same meter, same price per kilowatt-hour: the heat pump simply buys two to three times the heat per dollar. For resistance-heated homes, common in older apartment conversions and some all-electric subdivisions, the switch is about as one-sided as home energy decisions get. And because many of those homes already have a compressor outside, the upgrade path is often a straight condenser-and-air-handler swap.
Round Two: Heat Pump vs Gas Furnace
Here the honest answer has more moving parts, because Texas gas is cheap and the furnace incumbent is a competent machine.
Where the furnace holds ground. On a pure cost-per-delivered-unit-of-heat basis during the coldest weather, cheap gas keeps the furnace competitive. A newer furnace burning low-priced gas is not an urgent replacement on fuel savings alone, and this guide will not pretend otherwise.
Where the heat pump wins anyway. Three places. The mild majority of the heating season, which is most of a Dallas winter, is exactly where heat pump efficiency peaks, so the heat pump wins most heating hours even before the cooling story starts. The two-for-one capital play: when furnace and condenser are both aging, one heat pump replaces both, and the avoided furnace purchase is worth thousands against the comparison. And the fixed-cost angle: an all-electric home can drop the gas meter charge entirely, a monthly line that never sleeps regardless of usage.
Where nobody has to lose: dual-fuel. Keep the existing furnace as backup, let a heat pump carry cooling and the mild majority of the heating season, and set an automatic changeover so the furnace takes the coldest hours where cheap gas shines. The homeowner takes no cold-night risk, buys less equipment than a full conversion, and pockets the best operating mode of each machine. For a house in Preston Hollow or Colleyville with a healthy mid-life furnace, dual-fuel is usually the configuration a candid bidder should price first.
The Hard-Freeze Question
Every DFW homeowner asks it, and the recent past earned the question. Winter design conditions here sit in the low twenties, and the rare severe events run colder. Two facts answer it. Modern equipment with strong low-temperature ratings holds its capacity far below Dallas design conditions; the equipment tier that does this well is covered in our cold weather guide. And a dual-fuel home has two independent heating paths where a furnace-only home has one, which is resilience the spreadsheet does not capture but a February ice storm does. A Worked Scenario
A 2,000 square foot home in Lakewood: gas furnace from 2009, condenser from 2013, both functional, neither trustworthy. Option one, like-for-like: new condenser plus new furnace, two purchases, the same bills as before. Option two, dual-fuel: SEER2 16+ heat pump replaces the condenser, the furnace stays as backup. Do Not Forget the Summer Side of the Ledger
One more line of the ledger deserves its own paragraph, because it is the one the heating-focused framing hides. If the condenser being replaced is ten to fifteen years old, the jump to a SEER2 16+ variable-speed heat pump upgrades the cooling season at the same time, and in Dallas the cooling season is where the household energy budget actually lives. The efficiency gap between an aging builder-grade condenser and current qualifying equipment shows up on every summer bill from May through September, month after month, for the life of the machine. Add better humidity control from variable-speed operation, which lets many households hold a slightly higher thermostat setting in comfort, and the summer dividend alone can rival whatever the heating-side math earns. No furnace, however cheap its gas, participates in that half of the year. When you compare configurations, put the summer savings in the spreadsheet explicitly; leaving them out understates the heat pump case by the largest single line.
What This Comparison Is Not
It is not subsidized into working. Texas has no statewide program, and the federal credits that once padded this math expired December 31, 2025, so nothing above depends on money that no longer exists. Oncor's $600 helps at the margin. The case stands on efficiency, on the two-for-one replacement, and on a climate that runs the machine's best side five months a year. That is a sturdier foundation than any coupon.
